Who this is for — and who it isn't

Two-week diagnostics work best for teams who already have users and want to know where the path is breaking. It's the wrong fit for others. Here's how to tell.

A strong fit if

  • Mission-driven SaaS companies (mental health, edtech, climate, healthcare, civic tech)
  • Teams between Series Seed and Series B with a real product in market
  • Founders who suspect users aren't reaching first value but can't pinpoint where
  • Product or CS leaders who want a structured second set of eyes — not another retainer

Not the right fit if

  • Pre-product companies still figuring out what to build
  • Teams looking for marketing copy, brand work, or visual design
  • Companies wanting a long ongoing engagement — this is a two-week, fixed-scope diagnostic
  • Anyone hoping we'll tell them their product is perfect — we won't
A winding path leading toward a harbor at golden hour

We map the path your users are actually on — and redesign the turns where they get lost.

Five patterns we keep seeing

Most teams recognize themselves in at least one of these before we even start.

The Cliff

User completes signup and hits an immediate wall. Nothing tells them what to do. They leave within minutes.

The Slow Fade

User engages for a few days then gradually disengages. No single breaking point — just declining relevance.

The Expertise Gap

The product assumes knowledge the user doesn't have. They stay shallow and never reach the features that create real value.

The Value Delay

Product works, but the user must do too much before feeling the benefit. They run out of patience first.

The Invisible Win

The product is working but the user can't see it. No confirmation, no proof of progress. They assume it isn't working.

The Clarity Lens™

Every pattern above traces back to one of these five dimensions. We score each moment in your journey (1–5) to produce a single Drop-Off Risk Score.

Clarity

Can the user answer 'what do I do next' without help?

Confidence

Does this moment build or erode belief that they can succeed?

Relevance

Does the user feel this is built for someone like them?

Momentum

Does this move them closer to first value — or create friction?

Environment

Do the surrounding conditions — team, tools, timing — support follow-through?

How the two weeks run

Async on your side. About two hours of team time across the whole engagement.

A wooden desk with a journey map, notebook, and tea

Week 1

We review your world

  • Mission Alignment Interview — async written or video from the founder / product lead.
  • User Journey Submission — Loom of onboarding, first 7 days of screenshots, activation definition, lifecycle emails, help docs.
  • Data Snapshot — sign-up→activation, D1/D7/D30 retention, top support tickets, CS intervention points, NPS, churn exit data.
  • Team Pulse Survey — short survey to CS and Product on what they see happening to real users.
  • Friction Audit — every artifact evaluated through the Clarity Lens™.

Week 2

We deliver the Clarity Report

  • 1. Mission Statement of this engagement — what you're trying to do, who for, what it costs when adoption fails.
  • 2. The Drop-Off Map — visual journey color-coded by Drop-Off Risk Score.
  • 3. Top 3 friction points — root cause, who it affects, mission cost, specific fix.
  • 4. The First Success Redesign — rebuilt activation moment with copy, structure, flow.
  • 5. 30-day action plan — week by week, no-eng quick wins first.
  • 6. Adoption Health Score — benchmark across all five Clarity Lens dimensions.

Delivery: a 60-minute live Clarity Session where we walk through every section together.

The Adoption Health Score

A single benchmark you'll want to improve. Built from the five Clarity Lens dimensions across your real user journey. Easy to track quarter over quarter.

Before and after view of an adoption path
4.0–5.0

Healthy

Path is working. Hold the line.

3.0–3.9

Watch

Real but fixable friction. Quick wins available.

2.0–2.9

At Risk

Most users disengaging before first value.

1.0–1.9

Breaking

Adoption blocked. Structural changes needed.

Most teams we work with start in the 2.4–3.1 range. Within 30 days of executing the plan, scores typically lift 0.6–1.2.

What this is not

Clarity Harbor is one specific thing. Naming what it isn't saves us both time.

  • Not a UX audit — we score the path to value, not the pixels.
  • Not a customer research project — we use what you already have plus your team's pulse.
  • Not a strategy deck — every finding ships with a specific fix you can act on.
  • Not a 60-page report — the Clarity Report is short enough to read in one sitting.
  • Not a sales pitch for ongoing work — most clients take the report and run with it.

What drop-off actually costs.

Every user who doesn't reach first value represents real loss — not just a metric.

Consider what you already know:

  • What did it cost to acquire that user?
  • What does your CS team spend trying to re-engage them?
  • What does churn cost at your current ARR?
  • What does one more month of this cost your mission?

The diagnostic is $10,000.

Most teams find that number gets quiet very quickly when they do that math.

Honest questions, honest answers

How much of my team's time does this actually take?+

About two hours total across two weeks. A 30-minute Mission Alignment Interview from one founder or product lead. A handful of Loom recordings and screenshots. A short pulse survey to 5–8 CS/Product people. We do the analysis. You stay on your roadmap.

What if our onboarding is already pretty good?+

Then the report will say so — and focus on the next layer down. The Clarity Lens scores across five dimensions, not just clarity. We've never run a diagnostic that didn't surface at least one fix with significant leverage.

Do you need access to our analytics or codebase?+

No code access. We ask for a one-page data snapshot (signup→activation, D1/D7/D30 retention, top tickets) that your team likely already has in a dashboard. If you can paste it into a doc, we can use it.

What do we actually walk away with?+

A Clarity Report (PDF), an Executive Summary card you can share with your board or team, a 60-minute live Clarity Session where we walk you through every finding, and a 30-day action plan with specific weekly actions.

Will we have to rebuild our product?+

No. Most fixes in the 30-day plan are copy, sequencing, defaults, and email timing — shippable without engineering. Bigger redesigns are clearly flagged as longer-horizon work.

What if we don't agree with the findings?+

Push back. The Clarity Session is for exactly this. You know things about your users we don't. The report is a starting point for a real conversation — not a verdict.

How do I know if this is the right moment for a diagnostic?+

If you have users in the product and you are not sure why some of them are not reaching value — this is the right moment. You do not need perfect data. You do not need a polished onboarding flow. You just need a real product and real users. We work with what you have.

Why should I hire Clarity Harbor instead of just running an AI audit myself?+

Honestly, it's a smart question — and a fair one. AI is genuinely good at this kind of analysis, and you absolutely could run a version of it yourself. But here's the thing we've noticed: the issue is rarely the tool. The issue is proximity. You built the funnel. You wrote the onboarding emails. You named the features. You cannot unsee any of it. When you point an AI at your own product, it tends to reflect your assumptions back at you, because you are the one shaping the questions and interpreting the answers. What you're really paying us for is distance. We've never seen your product before. We don't know which trade-offs you've already debated to death, which screen your team is quietly proud of, or which step everyone has agreed to stop arguing about. That's the advantage. The AI we use is part of how we move quickly and stay rigorous. But the value sits in the outside perspective — a pair of eyes that meets your product the way a new user does, and notices the friction you've stopped being able to see. If you're confident you can hold that outside view on your own work, the DIY route is a real option, and we'd respect it. Most teams find that's the part that's hardest to fake.

Is there a smaller starting point before the full diagnostic?+

Yes. The Clarity Snapshot™ is a focused 48-hour analysis of your activation path. We identify your single highest-risk drop-off point, explain why it is happening, and give you one specific action to take. It is not the full diagnostic. It does not produce a Drop-Off Map, a First Success Redesign, or a 30-day plan. But it gives you one clear finding you can act on immediately — and the $1,500 investment applies as a credit toward the full diagnostic if you decide to continue. Start with the Snapshot here

Is there a follow-on engagement?+

The Clarity Harbor Pulse program ($6,000/month, 3-month minimum) is available for teams that want a structured second set of eyes during rollout. We mention it once on the Clarity Session call. No pressure. Most clients take the report and execute on their own.
